One of the most common questions we get from practice managers setting up a new uniform program is a simple one: how many sets does each staff member actually need? Get it wrong, and you either end up with an overspent budget or staff who run out of clean uniforms mid-week.

Start with shift frequency, not just headcount

The right number depends less on how many staff you have and more on how often each person works, and how often they can realistically launder their uniforms. A full-time nurse working four or five shifts a week needs more sets in rotation than a part-time allied health worker who’s in twice a week.

As a general starting point:

• Full-time staff (4–5 shifts/week): 4–5 sets per person
• Part-time staff (2–3 shifts/week): 2–3 sets per person
• Casual/relief staff: 2 sets minimum, so there’s always a clean backup

Factor in your laundering setup

If your practice launders uniforms on-site or through a commercial service, staff can get away with fewer personal sets since there’s a faster turnaround. If staff are taking uniforms home to wash themselves, build in more buffer, most people don’t want to be doing laundry every single night before an early shift.

Don’t forget wear and tear

Scrubs in daily clinical use don’t last forever. Fabric fades, seams loosen, and fit changes after dozens of hot washes. Budgeting for one extra set per person per year as a replacement allowance keeps your team looking consistent without a scramble every time something wears out.

The real cost of under-ordering

Understaffing on uniforms causes more disruption than most managers expect: staff showing up in noticeably faded or mismatched gear, last-minute individual orders that cost more per unit than a bulk order would have, and inconsistent presentation in front of patients.

A little extra buffer stock is almost always cheaper than the administrative time spent chasing one-off replacement orders.
